The CFC embarks on its digital transformation with Fit 4 Digital

The Centre de Formation pour Conducteurs (driver training centre) has taken advantage of Luxinnovation's support programme to assess its digital maturity and begin transforming its business processes.

Since 1996, the Centre de Formation pour Conducteurs (driving training center, CFC) has been a prominent figure in the field of safe driving training in Luxembourg. Annually, at its locations in Colmar-Berg and Sanem, the organisation offers a substantial number of training courses and manages numerous registrations, catering to a diverse audience with varied needs.

Spurred by consistent growth, the Centre's activities have reached a scale that its initial tools were not designed to handle. Concurrently, the expectations of participants, client companies, and partners have evolved, along with the available working methods and technologies. To continue developing effectively, the CFC has chosen to anticipate these changes and rethink its internal tools and processes.

It is within this context that the organisation decided to embark on a structured digital transformation process, utilising the Fit 4 Digital programme offered by Luxinnovation.

An activity that exceeded the scope of its tools

For many years, the Centre de Formation pour Conducteurs operated with a custom-developed ERP system, designed to meet the organisation's needs when its activities were more limited. This tool supported the Centre's development effectively until the increased volume and dual-site operations surpassed its capabilities.

"With this business growth, many procedures had to rely on Excel files, paper documents, or manual processing to supplement the ERP's functionalities. This complexity made daily management more challenging and limited information centralisation," explains Tom Beicht, Head of Vocational Training at the CFC.

As the business expanded, monitoring required more manual intervention, while operational visibility needed enhancement. Administrative follow-up was also challenging in fully supporting the company's development. To manage this growth and prepare for the future, the time had come to transition to a new generation of tools. This is precisely where the Fit 4 Digital programme played a crucial role.

Fit 4 Digital: a bespoke digital maturity diagnosis

Fit 4 Digital, managed by Luxinnovation, allows Luxembourg companies to assess their digital maturity and define a transformation roadmap tailored to their specific circumstances. The scheme is based on a structured diagnosis conducted jointly by a Luxinnovation-approved consultant and qualifies the participant for public aid from the Luxembourg State to finance identified projects.

For the CFC, the programme was a natural entry point. "For a company that wants to engage in a digital transformation, Fit 4 Digital is an excellent starting point," says Tom Beicht. The process was further facilitated by the project coordinator's prior familiarity with the programme from a previous professional context.

An overview that extends beyond IT

The Fit 4 Digital programme involved interviews, questionnaires, and analyses to produce an objective assessment of the CFC's digital maturity. This phase also helped identify the real levers for value creation within the Centre. "One of the key lessons learned was the confirmation that digital transformation is not confined to an IT project. It also involves processes, organisation, working methods, and change management," says Mr Beicht.

The external perspective of the approved consultant was a significant added value during this phase. His in-depth knowledge of the Fit 4 programmes and his experience with transformation projects helped structure the planning, confirm the project's eligibility for available support, and develop a realistic and coherent roadmap. "We believe this collaboration is a real success factor," insists Beicht.

Priority projects identified by the diagnosis

At the programme's conclusion, a prioritised roadmap was created, identifying several key projects for the organisation. Among the high-impact levers, the diagnosis highlighted the potential of AI-driven intelligent planning. The aim is to automate planning and significantly optimise resource allocation by considering trainers' skills, languages, availability, multi-site constraints, and registration data.

In the short term, several priority projects have been identified:

  • Implementing a new ERP system sized for the Centre's current activities and future growth
  • Digitalising HR and administrative processes
  • Integrating enrolment management
  • Deploying OCR and AI solutions for document processing
  • Strengthening cybersecurity

These initiatives aim to provide management with a consolidated view of performance, by training, by site, and by activity.

After the report's validation and the Ministry of the Economy's agreement, the CFC was able to initiate the various phases of the project: governance, functional framework, partner selection, financing identification, and project planning.

Throughout the process, the interactions with Luxinnovation were crucial. "Everything was conducted in a particularly smooth, professional, and results-oriented manner," says Tom Beicht. "The contacts are available, are perfectly familiar with the existing systems, and act as real facilitators between the company, the consultant, and the various involved administrations."

This proximity and availability have been invaluable for the Centre, enabling it to progress confidently in a project of this magnitude.

Next steps: a data- and AI-driven organisation

The Fit 4 Digital diagnosis marks the beginning of a transformation programme planned to extend over several years. The CFC is approaching this trajectory with a clear vision and ambition: "to build a more agile, efficient, and data-driven organisation, benefiting its employees, partners, and customers."

In the long term, integrating artificial intelligence solutions will enable the automation of certain repetitive tasks, optimise planning, and free up time for the essentials: driver training and quality support. This ambition perfectly illustrates the purpose of the Fit 4 Digital programme: not just to modernise a tool, but to sustainably transform an organisation.
